Talking to your team is easy. Talking to your board, founders second-guess every word.

It is a different room, and the register is different. Your team needs conviction and direction. Your board needs judgement: what you know, what you don’t, what you are doing about it, and what you need from them.

The instinct is to perform confidence and bury the bad news at the back. Boards read that instantly, and it costs you the thing you most need from them, trust in your judgement. Leading with the hardest number is counter-intuitive and almost always the stronger move.

A shape that works

Open with the one thing that matters most this quarter. Say where you are against it, plainly. Name the two risks you are actively managing and what you are doing. Then make a specific ask, of a specific person, with a date.

The delivery matters as much as the content, and it is practisable. Founders we work with rehearse the board update, including the question they are dreading, before they are in the room.
